Scaling line solutions: product-market strategy
A machinery OEM aimed to scale growth but was constrained by portfolio gaps and a high share of ETO customization. Variant-driven quoting and sales–engineering friction in quote-to-order increased effort, extended lead times and diluted margin.
Solution:
Where-to-play/how-to-win by region/application with a prioritized roadmap.
Gap-closing via make-or-buy/partner cases to standardize line solutions incl. an LTO/SC operating model.
Revenue target:
(uplift ~€31m)
Program:
( ~€4.5m investment, ~17,200h)
Industrial goods OEM: secure execution, deliver EBITDA
At a European industrial goods OEM, a broad performance program lacked execution depth, hard prioritization and resource focus in parts. Measures stalled in planning, delivery speed was insufficient, and near-term value realization was not reliably safeguarded.
Solution:
- Execution Office with governance, cadence and management reporting (rolling wave, KPIs, decisions).
- Top-measure package with clear owners, verification logic and steering through to realization.
EBITDA potential (36 measures) quantified in an investor-grade logic

Canada turnaround: stabilize margin, stop overruns
A globally fragmented business line faced material underutilization (~€0.74m) and loss-making issue projects (overruns >€0.2m). A price/cost mismatch (quotes 15–20% above market vs. ~10% premium willingness) and lead-to-cash gaps (quote–engineering–I&C) drove GM erosion and rework.
Solution:
Hands-on “stop-the-bleeding” at the Canada site: cost/booking discipline and cost-to-complete governance.
Org reset + COGS program: capability centralization, leadership upgrades, I&C deep dives, 10% assembly efficiency.
Overruns
~€0.15m (Δ ~€0.82m)
Near-term up to
overrun reduction initiated
Pharma OEM: market model for portfolio decisions
Inconsistent market scopes and limited transparency on segment and regional dynamics made portfolio and growth decisions hard to compare, increasing the risk of mis-prioritization.
Solution:
Top-down/bottom-up market model with clear scope boundaries and a market taxonomy.
Segment/region logic triangulated across market sources, CAPEX logic and expert validation.
Impact:
Investor-grade scope
Quant model (seg/region, growth)
Where-to-play priorities
Machinery OEM: target operating model & governance
Despite double-digit EBITDA margins, silos and unclear end-to-end ownership limited scaling. Cross-functional routines were inconsistent and visibility on priorities and resources was incomplete—reducing speed and execution quality.
Solution:
Defined a target operating model aligned to value streams/product families with clear roles, accountabilities and interfaces.
- Implemented an integrated governance and steering model with fixed management cadence, decision paths and KPI reporting, supported by an implementation roadmap.
Impact:
Clear end-to-end ownership
Faster, more consistent decisions
- Ready to roll out (broadly validated)
Netherlands site: operations turnaround with +4pp EBITDA
A machinery site in the Netherlands faced high backlog and long lead times. Reactive capacity/material planning and partially unclear accountabilities created delays, inefficiency and delivery risk.
Solution:
Reorg of Operations & Supply Chain with clear roles, RACI and interfaces.
Master/capacity planning plus shopfloor control (booking, pre/post) and targeted outsourcing.
EBITDA
Backlog peak
within ~3 months (before ~1500h)
Lead time
Weeks (–59 % reduction)
Modularisierung cuts cost, lifts EBITDA
A European pharma OEM (DACH) was constrained by variant complexity and a high ETO share. Data breaks between engineering and ERP and missing standard variants drove manual workarounds, extended quote-to-delivery lead times, and diluted profitability.
Solution:
Modular building blocks with standard variants and clear interfaces; module prioritization and rollout plan.
Harmonized product/data backbone (product breakdown structure, engineering↔ERP) and implemented KPI-based steering.
EBITDA
potential; ~26% quick wins
Time-to-impact
k in <3 months; ~€720k run-rate in ~16 months
Delivery
months lead-time stabilization
(target state ~14 months)
